Seeking Approval for E-Procurement Tools

Pity the purchasing manager who wants to go to his/her boss and ask for approval on an e-procurement program to support the work they are doing. Typically understaffed and over worked, many senior executives fail to see the potential value of e-procurement. They expect the manager to source goods and services in the usual way and get the best price. How hard can that be? What else could be needed for this?

Naturally the manager would go through the usual process, and when asked, he/she can say that they talked to several suppliers, negotiated the best price, and here it is. So everyone believes they have done their job and secured the best price available.

But in actual fact, if you truly want to go after the best cost for the level of quality and service you need then it does take a different approach and new technology. The purchasing team has the potential to contribute substantially more value to the organization, but only if equipped with the right tools and right process.

This is where e-procurement comes in, and delivers:

? ? State of the art e-auction software that encourages vendors through a reverse auction process to present their actual best price. Interesting that in most cases the incumbent comes in lower than their stated best price and in many cases by a substantial amount.? Studies have shown that this cannot be achieved through the traditional RFP process. With an average savings of 24%, it is hard to justify not using e-procurement.

? ? Better and faster RFPs ? the traditional process is a huge effort ranging from document creation, sourcing vendors, response assessments, recommendations, and award of business. E-procurement can deliver 3-5 times more RFPs than the traditional process in the same amount of time.

? ? Process documentation ? all the activity throughout the process is captured electronically providing not only access anytime, anywhere, but also providing a complete audit trail.

So in fact, e-procurement should be an easy sell. You certainly don?t want your competitors getting that cost advantage while you lose out on it. And when you see so many companies and government organizations (the US is well ahead of Canada on this) adopting the e-procurement process, getting on board only makes sense.

What e-procurement KPI’s are on your dashboard?

At a minimum the following data fields; start date, event date, award date, letter of intent date, contract date, initial delivery date, total low company quotes, total all low quotes, award of business quotes are the basis for e-procurement KPI’s that will help to measure how your procurement department is performing and progressing over time and where opportunity for additional savings exist.

Wit the above data you can measure the following daily by department and associate assigned to that project. You should be able to actually click on any of the KPI’s to drill down for further analysis and causal data.

1. Opportunity lost cost results
2. Timeline analysis of a project launch to event, letter of intent and contract
3. Low quote company versus all low quotes or missed savings
4. Average days to complete event
5. Average days to complete award
6. Average days to complete LOI
7. Analysis of supplier count and line tem count versus where savings were maximized.
8. Number of events occurring above and below average.
9. Average or mean performance by KPI
10. Deviation or the best and worst events by KPI

I started at SafeSourcing on February 17th. I had interviewed multiple times, and came in ready to learn. Whenever anyone is hired on for a job, friends, family, and random people ask, ?What will you be doing?? Well, for some, that could be a potentially tricky question to answer. I found this question particularly cumbersome because, at the time, I knew what I would be doing, but I didn?t know. I didn?t know that this business is actually pretty tricky. For instance, when you say, ?live reverse auction,? people have one of two reactions. Either they have no idea what you?re talking about, or they absolutely hate them because of prejudgment or a bad prior experience.

While having a conversation last night with Arbonne?s CEO, Kay Napier, she asked me how I currently supported my family. I told her that I work for a procurement company in Dayton, Ohio. She seemed shocked while saying to me, ?I dislike things like that.? It?s a little daunting to have a CEO of a major company stand there and say that she dislikes your job. Talking with her more, I discovered that a past procurement company had promised more than they could provide in savings, a ?fool proof system? that didn?t work, and overall poor customer service. She too, told me that she was shocked after talking with me, and informed me that I was a great saleswoman.

Sometimes, people prejudge a process before actually knowing anything about it. In procurement that is one of the main obstacles I deal with every day. I will call a supplier to see if they have a particular product and then I am asked, ?What company is that, what do you do?? and they become focused on what we do when I am trying to ask questions of them, and their company.

What would be the response of people around you at a party if you had on a pair of Google Glasses (You may have to Google these)?? While chatting around the water cooler?? People would want to try it for themselves.? They would also be asking you what they were and how they benefit you.? Though not a pair of high-tech glasses, eProcurement is still a technology that many people in business have not yet tried.? Whether you were the purchaser or the seller, wouldn?t people want to hear about such an experience?

The thing about technology is that you will learn something from the experience and someone else will learn something entirely different many times; you both benefit when you share.? There are all sorts of ways you can benefit from bragging about your eProcurement experience besides getting the conversational floor for a few minutes.

  1. New products ? Your friends and coworkers will certainly have ideas for products on which your company could benefit from eProcurement.
  2. New ways your company could benefit ? The people around you could be the impetus for you bringing products from your indirect spend into the eProcurement world opening your company up to new avenues of supply, and building new relationships.

Retail spend management basics for e-procurement professionals and knowledge workers.

I meet with buyers, category managers and? other e-procurement knowledge workers on a regular basis that want to know what categories are the best to select in the short term to prove the benefit of e-procurement or e-negotiation tools. This quite honestly is not a bad approach for pilot selection as it creates an almost sure thing that results in a lot of excitement and the energy to move the process forward within a company.

Quite often before meeting with a new client, I will analyze their annual report and their summary P&L to get a good idea of where the opportunities are hiding that can have quick hit impact. However in order to have long term viability as a way to conduct the business of buying, a more detailed analysis is required. Quite frankly before you can even begin to discuss vendor or supplier selection, management or evaluation this process is critical to long term success.

Some of the key data required to prepare you for this analysis can consist of but is certainly not limited to the following. All of this data is readily available from a variety of industry sources. Quite often the data is a year old but you can bet it is better than anything else your customer may be using today.

1.?Research and accumulate your specific Industry data
2.?Analyze last years P&L, GL and other financial data sources
3.?Compare your cost of goods with your Industries averages
4.?Compare your gross margins with you Industry averages
5.?Compare your net earnings with your industry averages
6.?Conduct the same comparisons with selected retailers with whom you compete
7.?Compare your departmental sales and contribution margin results to those of your specific industry.
8.?Look for department level anomalies
9.?Look for specific product anomalies within major and sub departments.
10.?Select top categories that are below plan and outside industry average for cost of goods and margin.
11.?Select top products that are underperforming to industry averages and plan

An example of the above might be to look at the major department of grocery and the major category of pet care then drill down to the sub category of cat and dog products and a list of all accessories. Now look at what products are underperforming to the industry and plan.? Continue your analysis with other underperforming categories.

Ask your e-procurement provider how they can assist you in accomplishing this with their tools.
